I need to integrate a dedicated KVM into a project,  and I'd like to make it by myself rather than buying a product. The first question is: hints on how making the analog multiplexer for the VGA stuff.

If you want to design your own circuit, for the video part you can use a dedicated video switch IC like the LMH6570MA (as I understand what you need is a DPST, not SPDT ?). This one might be an overkill for your app (I know this one because I once needed very fast and clean RF switching), and you will need three of them but it will work (the datasheet specifies "Multi Input Video Monitor" as one of the possible applications).

{ R, G, B } analog signals, on a common analog ground.
Plus { H, V } digital signals, on a common digital ground.

I am also considering the TI TS5V330 Quad SPDT Wide Bandwidth Video Switch.
It has a bandwidth of 300MHz, low on resistance of about 3 ohms but it only has 4 inputs.
